- Scope and comparison period
- Define channel, market, included SKUs, packaging versions and the period being compared. Keep launched, unavailable and seasonally limited items distinguishable. A recently introduced pack with little exposure cannot be assessed as though it had the same selling opportunity as a long-standing stocked item.
- Trading evidence
- Record actual sales units, revenue basis, returns and any available contribution or handling inputs with their sources. Separate observed figures from estimates and missing data. No sales, margin, demand or storage-cost values are supplied here; missing data must not silently become zero.
- Distinct buyer role
- Describe the service use, customer segment, pack format and any verified equipment or channel constraint the SKU serves. Ask whether another configuration can meet that role. Similar artwork or the same ply count does not establish equivalent dimensions, quantity or customer acceptance.
- Stock and commitments
- Record saleable stock, held quantities, open purchase orders, custom packaging ownership and relevant customer commitments. Identify who can confirm cancellation or change terms. A range decision cannot assume remaining stock or printed material can be discarded, repurposed or returned without authorization.
- Proposed action
- Use retain, investigate, consolidate or planned exit with the owner, supporting rationale and open conditions. State what would change the decision. A spreadsheet rank is not an automatic approval to delist a product, cancel supply or replace customer orders with another format.
